Walmart's prize-winning route AI saves 30 million driving kilometres and now sells as a SaaS product

Walmart built AI-powered route optimisation that won the highest prize in operations research, and simultaneously deployed an AI negotiation bot to autonomously handle thousands of supplier contracts, producing savings on both fronts.

Friction

Two costly problems simultaneously: suboptimal truck routes with empty miles and manual negotiations with thousands of small suppliers, both unscalable and competitively disadvantaged versus Amazon.

Breakthrough

Route AI integrates trailer utilisation, delivery time windows, weather data, and real-time traffic in a Mixed-Integer optimisation model. Pactum AI chatbot negotiates simultaneously with thousands of long-tail suppliers on terms, payment periods, and discounts within predefined parameters. Route tool now sold as SaaS via Walmart Commerce Technologies.

Impact

30 million driving kilometres saved per year. 94 million kg of CO2 avoided. 110,000 inefficient route paths eliminated. Supplier negotiations: 68% success rate, 1.5–3% average cost savings per contract, 35 extra days payment terms achieved. Route optimisation tool now generating SaaS revenue as a product sold to third parties.

Problem

At Walmart's scale, even small inefficiencies compound into enormous costs. Truck routes with empty return legs and manual supplier negotiations handled one-at-a-time by humans were two categories of operational waste that technology could address, but only if the AI systems were good enough to replace human judgement reliably.

What made it smart

Two very different AI applications, physical route optimisation and autonomous commercial negotiation, applied simultaneously to the same underlying problem of reducing costs in the supply chain. The INFORMS Franz Edelman Award win for the route tool is independent external validation that the work was genuinely state-of-the-art.

Technical approach

Route AI uses Mixed-Integer Programming to optimise across trailer utilisation, delivery windows, weather, and real-time traffic simultaneously. Pactum AI conducts parallel negotiations via structured dialogues within predefined commercial parameters. Human approval required for any negotiation outcome outside the defined bounds.

Strategic lesson

When an AI tool is good enough to win the highest prize in operations research, you have a product, not just a capability. Walmart turned an internal AI into a new revenue stream.

Reflection question

Which internal AI capabilities your organisation has built could potentially be productised and sold, creating a second revenue stream from what you built for internal efficiency?
